28. インタビューは答えを得るものではなく、洞察を得るために行われるものである
Customer Development におけるインタビューは、課題や製品に対する答えを得るための
ものではない。今あなたが考えている課題や、作ろうとしている製品に対する明確な答え
をもらおうと思わないこと。顧客はアドバイスやヒントをもらってもいいが、それを鵜呑
みにしない心構えが必要である。
なぜなら顧客は顧客が本当に欲しいものを知らないから。顧客が欲しいものを知るのは顧
客の役目ではなく、起業家の役目である。

30. Customer Development のインタビューを行う上での5 つの原則
1. Focusing on listening – not pitching
インタビューはピッチではない。相手を説得するのではなく、相手から示唆を引き出すためのもの。
2. Focusing on Today – not future
現在起きている行動が、明日を示唆するもっとも良いヒントである。また人は将来の判断を往々にし
て間違う(製品が出たら買う、という言葉を信じてはいけない)
3. Focusing on the concrete – not abstract
「どの程度の頻度で」よりも「過去一か月で○度起きましたか?」。「詳細に説明してください」よ
りも「一度描いてみてください」。「いくら払いますか?」よりも「過去にこの課題に対していくら
払いましたか?」のほうがより示唆に富む。
4. Focusing on procedure (story) – not outcome
結果を聞くのではなく、その過程をステップバイステップで、ストーリーで語ってもらうことで、顧
客の世界観の理解が進む。
5. Focusing on problems first – not features
可能な限り機能について話すことを避けて、顧客の持つ課題にフォーカスすること。機能について話
し出すと、顧客はあまりに細かいことについて話し出す。

44. インタビュー対象を集める方法
インタビューを実施するために、インタビュー相手を探してくる必要がある。そのために
気を付けるべきなのは、
• 最初はアーリーアダプターを狙う(メインストリームの人たちは後)
• 友達や家族には聞かない(たいてい褒めてくれるだけなので役に立たない)
• 方法論に対してクリエイティブになる(普通の方法論で集められるとは思わない)
インタビューを集める方法としては、たとえば以下のような方法がある
• 他人からの紹介(ただしブロードキャストで募集しないように)
• Twitter やFacebook, LinkedInを通した募集
• Google AdWords などの広告を使った募集
• カンファレンスやミートアップイベント
• 展示会での展示
• 突撃インタビュー

45. できるだけFace to Face か電話インタビューを行う
インタビューにもいくつかの方法論があるので、適切な方法を選ぶこと。
お勧めの方法論
• Face to Face
• 最初はFace to Face で行うのがお勧め。ある程度課題が絞れて来れば他の方法論も。
• コーヒーショップやホテルのロビーなどで行うこと。ユーザビリティテストを行う場合は自分
たちのオフィスに来てもらったほうが設備などが整っているメリットがあるが、顧客のホーム
グラウンドで行ったほうが示唆が多い

• お互い移動の手間がかからず、スケジュール調整がしやすい
あまりお勧めではない方法論

49. 次のステップに進むかどうかを決める
おおよそ5 人で傾向がつかめる(Why You Only Need to Test with 5 Users ) ので、5人ずつ
でインタビュー内容や仮説などを見直していくのがお勧め。
ただしどんなに時間をかけても完全な検証はできないので、早さと正確さを鑑みて最終的
な決断は起業家の直観によるものである。
ただ一つの指針としては、課題や製品にexcite する人が顧客の中にいなければ、それは、
• 間違っている人たちに話しているか
• あなたが提示した課題は本当は課題ではなかったか
• 仮説が十分に絞り切れていなかった
といったようなサインである。
おおよそ15 ~ 20 人インタビューしても反応が悪ければ、Pivot を検討したほうが良い。

51. 検証のためにMVP を用いる
製品を作る前にMVP を作ることで、ビジネスモデルのさまざまな検証が可能になる。
Minimum Viable Product (MVP) は通常以下のような条件を満たす。
Minimum: 最も小さな時間と資源の投資で、学びたいことにフォーカスしていること
• 製品自体を一行で表せる(それ以上の機能を作るのは無駄)
• アーリーアダプターにフォーカスを合わせている
• 数日で作ることができる
Viable: 仮説を検証したり反証したりするために十分な情報を持っており、顧客の持つ課題
の解決に対して価値を提供できる状態であること
学習したいことによっては、一製品でも複数のMVP を試してみること。一つのMVP だけ
ですべてを検証できるわけではない。

• 興味関心を測定するだけではなく、コミットメントを測定すること
• メールアドレスやサーベイは十分ではなく、クレジットカード番号の登録やパイロットプログラムへの参
加などを行わせる(もしくはKickstarter でback してもらう)
• 多くの製品ではPre-Order MVP を一度試したほうが良い
• Audience Building MVP
• 製品を作る前に顧客を見つけ、アイデアを集めるためのMVP
• 製品がない状態でも顧客の声を聴きながら作っていく
• Concierge MVP
• コンシェルジュ型のMVP。製品を作らず、人手を使ってサービスを行う
• 技術系ではない顧客やオフライン中心のサービスで使いやすい
• 実際の製品を作る前にオペレーションの勘所が分かるメリットもある
• Wizard of Oz MVP
• 表面だけを見ると一見完全な製品のように見えるが、実際は裏で人力で行っているMVP
• 最終的に高度なアルゴリズムなどが必要な製品の場合の初期で、人力でやったほうが良い場合など
• Single Use Case MVP
• 一つのユースケース(課題やタスク)にのみ絞って作られるMVP
• 大きな競合のいる、複雑なマーケットに対して参入するときなどに有効

• 既存製品を使って自分のアイデアを検証するためのMVP

53. Web やモバイルアプリの場合は早目にプロトタイプを作ったほうが良い
Web やMobile アプリの場合、High-Fidelity なプロトタイプを作ることによって、顧客は
ソリューションの世界観の中に入り込んできてくれて、より有用なフィードバックを得ら
れることが多い。またプロト対ぴ作成のコストが低いため、できれば早めにプロトタイプ
を使った検証を行うと良い。
プロトタイピングの開発にはDesign Sprint などの方法論を使えば、素早く作り試すことが
できる。(Design Sprint Process / The product design sprint: a five-day recipe for startups)
ただしプロトタイプは後日、仮説の検証の状況によっては作り変える必要が出てくるので、
必ず素早く作れるものにすること。顧客に見せるプロトタイプの中では、Paper
Prototyping は避けたほうがよい(Paper prototyping is a waste of time)。
プロトタイプを作り、プロトタイプを見せながらインタビューを行うこと。その際に(高
い)お金を支払うと答えた人がEarlyvangelists 候補である。

estimates that 30% to 40% of high-potential startups end up liquidating all assets—a failure
