But some shareholders and analysts argue that GE’s sprawling businesses are better off together than apart. GE’s big umbrella, these investors say, can balance differing product and economic cycles, while helping all its busi- nesses financially. And that would boost the stock price over the longer term. “The main appeal of GE is its diversification,” says Mark Demos, portfolio manager at Fifth Third Asset Management, which owns 12.6 million GE shares. He says this isn’t the time to break up the company, because global economic trends and investor sentiment are moving toward bigger, more international companies such as GE.2 GE’s Background GE’s roots go back to 1890 when Thomas Edison established Edison General Electric Company. In 1892, Edison General Electric Company merged with Thomson-Houston Company. The new company was called General Electric Company. Several of Edison’s early products were still part of GE in 2008, including lighting, transportation, industrial products, power transmission, and medical equipment. GE is the only company listed in the Dow Jones Industrial Index today that was also included in the original index in 1896. While there is no blueprint or checklist that one can follow to guarantee the success of a business, much can be learned from analyzing those that have failed and those that have flourished during the same time period and under similar circumstances. Write a paper of no more than 2,000 words. Part 1: Business Failure Analysis Select a business that failed and one that succeeded within the last 5 years. Identify each organization’s objectives, vision, and mission. Determine the indicators of the business failure and success from research. These may include aspects of the leadership style, communication, structure, and so forth. Describe how specific organizational behavior theories could have predicted or explained the company’s failure or success. Describe the role of leadership, management, organizational structure, and the culture of the organization and its departments in the failure and success of the businesses. Part 2: Leading Organizational Change Imagine that you are the CEO of the failed organization before the business failure took place. You now have the opportunity to lead the organization in a change process to prevent the impending failure. Identify the most vital areas for change. Identify the potential barriers you will face during the change process. Evaluate the power and political issues within the organization and describe how you will address these issues. Transform Your Definition of Transformation Recently, during a lively dinner conversation with a large group of friends, the subject of change was brought up.A dear friend of mine, herself a C-Suite executive, made a point that change is not only inevitable but also necessary for growth and survival. While I hardly dispute the value of adaptation, who wants to simply survive? Far too often, people confuse change — a product of the past — for transformation, which is the process of unlocking uncharted possibilities that are completely new and revolutionary. But transformation, whether you’re cultivating an entirely new corporate culture or bringing a groundbreaking new product to market, can be risky. Consider the iPhone, something I consider to be a transformational product that created, not just added, value. Had the product been based on a gimmick or billed as being able to offer an experience beyond its capabilities, not only would Apple’s reputation — and stock — have paid a price, but so too would have consumer sentiment.This could have had a negative impact on R&D investments as demand for over-hyped smartphone products dwindled. As we know, this was not the case. Not only has the iPhone been wildly successful but it has also transformed the way we interact and communicate.As is our position at Insigniam, transformations almost always require many large, critical initiatives to be executed simultaneously toward a unified goal, without losing any altitude in current operational efficiency — something we refer to as Breakthrough Performance. But do all transformations look the same? Hardly. In the case of our cover story — an interview with Mary Kay Chief Marketing Officer Sheryl Adkins-Green — the cosmetics giant’s transformations were calculated and measured, and have resulted in more than 50 years of sustained success. Cracking the Code of Until now, change in business has been an either-or proposition: either quickly create economic value for shareholders or patiently develop an open, trusting corporate culture long term. But new research indicates that combining these "hard"and "soft"approaches can radically transform the way businesses change. T \ HE NEW ECONOMY has ushered in great businessopportunities -and great turmoil. Not since the IndustrialRevolution have the stakes of dealing with change heen so high. Most traditional organizations have accepted, in theory at least, that they must either change or die. And even Internet companies such as eBay, Amazon.com, and America Online recognize that they need to manage the changes associated with rapid entrepreneurial growth. Despite some individual successes, however, change remains difficult to pull off, and few companies manage the process as well as they would like. Most of their initiatives-installing new technology, downsiz- ing, restructuring, or trying to change corporate culture-have had low success rates. The hrutal fact is that about 70% of all change initiatives fail. In our experience, the reason for most of those failures is that in their rush to change their organizations, managers end up immersing themselves in an alphabet soup of initia- tives. They lose focus and become mesmerized by all the advice available in print and on-line about why companies should change, what they should try to accomplish, and how they should do it. To improve the odds of success, and to reduce the hu- man carnage, it is imperative that executives understand the nature and process of corporate change much hetter. But even that is not enough. And although every busincss's change initiative is unique, our research suggests there are two archetypes, or theories, of change. hbr.org | January 2009 | Harvard Business Review 99 D an ie l H or ow it z IN OCTOBER 2007 I attended the four-day program Leadership, Inno- vation, and Growth (LIG) at General Electric’s famed management devel- opment center in Crotonville, New York. LIG was the fi rst eff ort in the center’s 51-year history to bring all the senior members of a busi- ness’s management team together for training. Launched in 2006, the program had a specifi c purpose: to support CEO Jeffrey R. Immelt’s priority of growing GE by focusing more on expanding businesses and creating new ones than on making acquisitions. As a senior editor at HBR, I was invited to go through LIG with 19 senior managers of GE Power Generation, one of the company’s oldest businesses. (It dates back to the days of Thomas Edison.) About a year later I revisited the “tur- bine heads,” as Immelt aff ectionately calls them, to see how much impact the program had made. The answer was plenty: The business had accelerated its push into emerging markets, launched initiatives to revamp product development, and stepped up eff orts to create new businesses. Managers seemed to be genuinely trying to alter their roles and behavior in order to foster growth. Why was LIG so eff ective in helping to bring about these changes? There were fi ve main reasons: Team training accelerated the pace of change by giving ■ managers an opportunity to reach consensus on the barriers to change and how best to attack them. Participants were encouraged to ■ consider both the hard barriers to change (organizational structure, capabilities, and resources) and the soft (how the members of the leader- ship team individually and collec- tively behave and spend their time). The eternal management challenge ■ of balancing the short term and the long term – or simultaneously man- aging the present and creating the future – was explicitly addressed. Beyond providing new concepts ■ that would make people look at their businesses and themselves diff erently, the course created a common vocabulary of change – literally words that be- came part of daily communications inside and across GE’s businesses. The program was ■ not an academic exercise; it was struc- tured so that a team would emerge with the fi rst draft of an action plan for instituting change in its business and would feel obligated to deliver on it. These principles – which can be applied to the design of any change-management program, not just one concerning growth – are the focus of this article.
