11. Ways to fail (pitfalls)
• Just ask and collect information, don’t share a results
• Start gossiping about other’s private feedbacks
• Try to cope with everything by your own
• Make it just for “a show” – with direct “yes”, “no”
• Judge or punish persons based on their project feedback
• Compare teams or engineers among each others
• Make an online survey (it’s never too many of them!)

Problem:Мы работали в 3-4 командах, каждый разруливал свои проблемы исходя из своего понимания проиритетов. Кому что команда крикнула громче. Сложно координироваться. (ПС Повезло, что куча менеджмента, как лебедь рак и щука). Притом, что ключевые люди периодически валили в закат.
Затем поняли, что нужна общая картина, и сплоченно работать над самым больным. Как понять?
Правильно – хелс чек (дальше обзор Спотифай хелсчека).Затем, что добавили мы – уровень конкретного специалиста, 1-ту-1, и собирали половину поинтов конкретно с команды. (показать какие конкретно)
Что получилось – тренды, рабочие группы, фидбек от менеджмента постоянный,
Показать статистику, что текучка упала в «два раза» , и как была картинка, и как стало – анонимизированно.
Важные советы: команда вам должна доверять. Она в вас вкладывает, вы должны оправдать доверие и показывать результат. Никогда не идите спрашивать как там че нового без реальных ощутимых результатов с вашей стороны. Либо честно признайтесь, что ниче нельзя сделать.Очень круто, когда вы сделаете группы автономными, чтоб они сами работали в нужном направлении, получая весь нужный/важный фидбек.Электронное анкетирование – фейл, никто не отвечает.

So we (usually agile coaches) organize workshops with the squads, facilitating a face-2-face conversation around the different health indicators. One or two hours is usually enough.
To facilitate this we have a physical deck of “Awesome Cards”, each card is one health indicator with an “Example of Awesome” and “Example of Crappy”.
