25. Principles in Drafting OKRsWriting the OKRs
1. Set them annually and quarterly. A quarter and a
year are timeframes in which you really can achieve
something. The same timeframes are also used to
evaluate companies.
2. Don't have too many. In 5 Objectives with 4 Key
Results each is your maximum perquarter. Having
more will only distract you from what really needs
to be done.
3. Make them challenging. Research demonstrates
that people who set challenging targets achieve
more. Expect to get to 70-80% of your challenging
target.
4. A KR must have a number. Numbers enable
objective evaluation and create a learning process.

Objectives - An objective defines a goal to be

Key Results - A key result measures the progress
towards a particular objective. Note: Every
Objective can have 3 - 5 key results

Objectives: Recruit three new players

KR2: Approach 30 players throughout these games
KR2: Contact the agents of 10 potential recruits
The Andy Grove method of grading OKRs is a simple “yes” or “no”
approach. To see it in action, your OKR might look something like this
(below) for the quarter:
Here’s how you would come up with your score:
ü Attend 25 games to scout out potential recruits? No
ü Approach 30 players throughout these games? Yes
ü Contact the agents of 10 potential recruits? Yes
Note: This is the basic “yes/no” of OKRs.

There is also a more advanced way to score each key result on a scale. “0” equates to failure and “1.0” means the
objective was completely achieved. Within these metrics, each individual key result is graded and averaged to
score the objective.
Grading OKRs
The scale goes like this:
• 0.7 to 1.0 = Green. (We delivered.)
• 0.4 to 0.6 = Yellow. (We made progress, but fell short of completion.)
• 0.0 to 0.3 = Red. (We failed to make real progress.)
The sweet spot range : 0.7 – 0.8
Suspicious range: 0.9 – 1.0

but with a little bit more information:
FINAL SCORING:
Altogether, the average is
80%— or a raw score of 0.8,
a passing grade.
1. You could only get to 20 games so that’s 0.8, an
admirable score.
2. You approached 30 players, so that’s a perfect 1.0.
3. You were only able to get ahold of 6 agents for 0.6, a
borderline green.
