3. The Purposes of Diagnose Your
Organization’s Capability
• To deliver the kinds of changes which the
marketplace and external world demand
• Producing sustainable change
4. Diagnosing Change Situations
• To have any chance of responding to and
managing change successfully.
• Provide warning of the crisis point organization
may have to face, lead to planned change.
• Some tools and techniques: SWOT, Greiner
Model
5. The Greiner Model
“Organizations that do not grow can maintain the same
structure for longer periods of time” Greiner.
• Problems tend to change with increased employees and
sales revenue.
• Coordination and communication becomes more difficult.
• New functions emerge.
• Structural hierarchy increases.
• Jobs become more interrelated.
• Formalized processes - for control

8. 5 Phases of Growth
1. Creativity
2. Direction
3. Delegation
4. Coordination
5. Collaboration
• Within each phase - comes a time of
reckoning of a crisis of some sort
• Organizational priorities – different in each
phase
9. 1. Creativity
• Business start-up are typically small, young.
• The founder is at the heart of everything.
• His vision and leadership style are crucial.
• Controlled by the owner-manager or top
management
• Communication between levels is frequent and
informal.
• Decisions and motivations are highly sensitive to
market feedback.
10. The Problems at Phase 1
As company grow in size and age:
• More efficiency is needed (both money & resources)
• Not every employees know what was going on
• More informal communication made, difficult to achieve
• The senior managers become overextended
• Strong professional management is needed
• Perusahaan tdk bisa ditingal seperti bayi
CRISIS OF LEADERSHIP
“Whatever is right for us now, but will be wrong in the
future”
11. 2. Direction
• Functional organizational structure.
• Different departments are designed.
• Formal communication results as
hierarchy and employees increase (cth:
ada pencatatan)
• Increased efficiency.
• Systems need to be set up for inventory
control, accounting, order processing
12. The Problems at Phase 2
• Organization’s design will become more
bureaucratic, specialization will be introduced
(diberi tugas tp msh terikat)
• This new direction will create a crisis of its own
making (if ada arah baru akan alami
kebingungan)
• Lower-level employees often possess more
knowledge about markets and machinery than
management (ingin ambil keputusan tp ditahan)
• The new management, through, is reluctant to
give up authority
CRISIS OF AUTONOMY
13. 3. Delegation
• Divisional structures -The successful
application of a decentralized organizational
structure (sdh ada pembagian divisi)
• Greater empowerment of managers -Greater
responsibility given to lower management.
• Profit centers and bonuses are used to
motivate employees.
• Diversification of products.
14. Problems at Phase 3
• Lower-level managers enjoy their
autonomy
• Lower-level management begins running
their own show without coordinating with
the rest of the organization.
CRISIS OF CONTROL
*Management must again focus on control.
15. 4. Coordination
• Formation of product groups: Strategic Business
Units (decentralized units are grouped together),
mulai ada SOP.
• Each group is treated like an investment center.
• Staff members are hired to initiate company-
wide control programs.
• Stock options and company wide profit sharing
are used to motivate employees.
• Capital allocation decisions are carefully
reviewed and analyzed
• Growth of the headquarters - to review initiatives
of the line managers
16. Problems at Phase 4
• Formal planning procedures - Everything is a
procedure..over prosedural.
• Company become too large and complex to
manage formally.
• Conflict between the line and staff (manager &
anggota2)
“Red Tape Crisis”
Procedures take precedence over problem solving
* Management must promote interpersonal
collaboration.”
17. 5. Collaboration
• Matrix structure to handle the right teams
for right problems.
• Social control and self-discipline replace
formal control.
• Formal control systems are simplified.
• Conferences are held weekly.
• Rewards are geared for team
performance.

21. Implications for Managers
• Know where you are in the developmental
sequence.
• Recognize the limited range of options.
• Be able to persuade ideas to other
managers.
• Be able to activate change (Kaizen).
• Realize that solutions breed new
problems.
22. Future for Organizational
Change?
• The future is uncertain for a 6th phase in
Greiner’s model.
• Greiner suggests that dual structures
might develop that encompass traits of
centralized and decentralized companies.
• He also mentions that these changes will
more than likely take place soon.

Organization
1. Understanding what is
happening in the business
environment is only the start
point.
2. There can be no deliverable
strategy for change without
the organizational capability
terjadi perubahan: Strateginya? Orang-orangnya?,
Strukturnya? atau Sistemnya ?
26. LINGKUNGAN
STRATEGI
MANUSIA SISTEM STRUKTUR
Bagaimana karakteristik lingkungan bisnis, dan bagaimana mereka berubah?
Strategi bisnis apakah yang tampak, dan apakah
strategi tersebut cocok dengan lingkungan dan organisasi?
• Bagaimana sikap/
keterampilannya?
• Bagaimana kemampuan
para manajernya?
• Apakah gaya manajemennya
cocok?
• Bagaiamana budayanya?
Apakah sistem yang diperlukan
bisa membuat organisasi bekerja
dengan baik?
- Sistem kerja
- Sistem SDM
- Sistem imbalan
- Sistem komunikasi
• Bagaimana struktur
• organisasi yang ada?
• Bagaimana rentang
pengendaliannya/
• Bagimana jenjang kewenangan?
• Bagaimana tingkat spesialisasi?
• Apakah struktur bekerja
dengan baik?
PENGORGANISASIAN PERUBAHAN
27. Strategi
• Perubahan yang strategis merupakan tanggung
jawab yang menyeluruh baik top-down dan
bottom-up.
• Perlu adanya pergeseran pemikiran, bahwa
setiap manajer harus mampu berpikir secara
strategis.
• Keputusan strategis yang tepat dan cepat akan
menunjang fleksibilitas organisasi dalam
menangkap peluang pasar yang dinamis.
28. Struktur
• Struktur organisasi tidak sama dengan bagan organisasi
(organization chart), tetapi lebih dari bagan organisasi.
• Dalam bagan organisasi terlihat hubungan formal antara
bagian satu dengan yang lainnya, tetapi tidak
menunjukkan:
• Kerja yang sesungguhnya,
• Siapa yang berpengaruh,
• Di mana letak kekuasaan
• Bagaimana politik digunakan untuk merealisasikan perubahan.
31. Struktur
• Reorganisasi berarti perubahan struktur, yang
memberikan sinyal bagi customer dan
karyawan bahwa perubahan sedang terjadi.
• Struktur-struktur baru yang muncul di 1990:
a. Flat organization
b. Customer-centred organization
c. Network organization
d. Cellular organization
35. Flat Organization
• Strukturnya datar
• Meninggalkan struktur organisasi yang vertikal dan
fungsional.
dekat kepada pelanggan;
• Struktur dibagi bukan berdasarkan fungsi, tetapi
berdasarkan pasar sehingga lebih mencerminkan
perbedaan pasar daripada perbedaan fungsi.
• Pertanda bahwa organisasi makin serius memperhatikan
pelanggannya.
• Manager harus lebih banyak berkomunikasi dengan para
pelanggan – tempat di mana sumber bisnis yang
sesungguhnya
40. Network Organization
terdiri atas rantai pelanggan/pemasok.
• Meninggalkan informasi mengalir dari atas ke bawah
atau sebaliknya melalui penjenjangan.
• Seringkali mencerminkan dirinya sendiri dalam bentuk
penciptaan satu tim yang sifatnya sementara – menarik
orang dari berbagai macam latar belakang, sehingga
menciptakan sinergi antar organisasi (1+1=3)
41.
42. Cellular Organization
• Strukturnya terdiri atas sel/unit
kecil.
• Setiap anggota tim mempunyai rasa memiliki dan
tanggungjawab yang tinggi atas hasil kerja timnya.
• Setiap tim mengatur diri sendiri sebagai pengganti diatur
oleh atasan/pimpinan
44. Systems can be Sexy
temporer, maka sistem pun berubah menyesuaikan.
• Beberapa sistem yang sering dimasukan dalam agenda
perubahan:
a. Reward systems
b. Career development systems
c. Appraisal systems
d. Communication systems
e. Operational systems
45. Reward Systems
• What gets measured get produced.
• Dilandasi oleh teori motivasi pengharapan
(Expectancy Theory)
• Imbalan diberikan kepada kinerja tim dan juga
individu
• Imbalan diberikan berdasarkan hasil kerja juga pada
upaya seseorang agar orang berani mencoba (risk
taking for innovation)
• Merancang sistem imbalan guna mendorong
pencapaian “soft people objectives’ (mis: kerjasama)
seperti juga “hard objectives” (cost, profit)
• Mengembangkan sistem “cafetaria benefit”, sehingga
memungkinkan pegawai untuk memilih benefit sesuai
dengan kebutuhannya.
46. Career Development Systems
“flat”.
• Sistem yang memungkinkan adanya pengembangan
karier horizontal
• Sistem yang memungkinkan individu merencanakan
kariernya sendiri
• Konsep “job for life” juga sudah usang.
47. Appraisal Systems
• Sistem penilaian kinerja menpunyai dampak
yang cukup kuat pada pembentukan perilaku.
• Pengembangan sistem penilaian kinerja:
– dilakukan oleh atasan,
– dilakukan oleh diri sendiri
– oleh rekan sekerja,
– kinerja atasan dinilai oleh bawahannya.
48. Communication Systems
Poor Communication Media Rich Communication Media
Company’s internal magazine
Newsletter, information bulletin
Intranet
Internal memos
Leaflets, brochures, posters
Mass electronic mailing Procedures manuals
Training sessions
Video and audio cassettes
Face to face meetings
Small group discussions
Large group discussions
Presentations to small and large groups
Working groups
• Telah terjadi banyak terobosan teknologi dalam
sistem komunikasi organisasional (E-mail, video-conferencing,
sms)
media
49. The People Lever
• Perubahan tidak akan terjadi jika individu
dalam organisasi tidak mau berubah.
• Individu dalam organisasi merupakan sumber
penghambat dan mendukung perubahan
• Analisis skill individu dalam organisasi yang
sesuai dengan tantangan perusahaan di masa
mendatang:
– Apakah sekarang terdapat cukup manajer untuk
mengubah perusahaan? Apakah keterampilan
manajemen mereka memadai?
– Bagaimana gaya kepemimpinan mereka? Apakah gaya
tersebut mendorong perubahan atau menghambat
perubahan?
– Bagaimana semangat “prajurit” yang ada di organisasi?
Bagaimana perubahan berpengaruh terhadap mereka?
50. The Culture Lever
• Budaya korporat = sidik jari perusahaan, pengenal
yang unik dari suatu organisasi mengenai
sejarahnya, asumsi-asumsinya, nilai-nilai & perilaku
• Tanpa memahami tradisi yang ada dalam suatu
organisasi, maka perubahan yang dilakukan akan
menjadi sulit.
• Budaya yang kuat = internal branding, pengecapan
nilai-nilai yang sama pada setiap individu dalam
organisasi seperti PR pada external market.
• People do when and where there is nobody to
check!
51. Transformasi Budaya
• Menyelaraskan internal behaviours dengan
external requirements.
• Audit Budaya:
– Sudah mempunyai budaya organisasi?
– Budaya yang tertanam sudah kuat?
– Budaya yang tertanam kuat sudah relevan
belum dengan tantangan organisasi di masa
mendatang?
• Perubahan budaya menuntut komitmen “walk to
talk” dari top management.
